Coconut Republic:
Local Brand,
National Scale
Great Product. Trapped in One State.
Coconut Republic made genuinely premium coconut-based health products — cold-pressed coconut oil, coconut vinegar, coconut sugar — out of Kerala. Local demand was strong and loyal. But the business had hit a wall. Their ad spend was being poured into campaigns with no audience architecture, no creative strategy, and no separation between the markets they needed to reach differently.
India is not one market. The health-conscious buyer in Mumbai responds to different signals than the NRI buyer in Dubai or the fitness-first buyer in Bangalore. Coconut Republic was running one campaign to all of them — and getting mediocre results across the board while burning the budget that should have been driving growth.
- Ad account running but no coherent audience segmentation — all spend in one campaign
- India-wide and UAE markets completely untapped — all sales Kerala-local
- No creative strategy — same static image running for months across all channels
- No landing page infrastructure — all ad traffic dropping to a cluttered homepage
One Product. Three Audiences. One System.
We started where the waste was clearest: the ad account. A full audit revealed that 68% of budget was allocated to an audience that was converting at less than half the rate of a small segment that was being barely tested. The first move was reallocation — not new spend, just smarter distribution of the existing budget.
The real work was building three distinct audience architectures. India Metro (Mumbai, Delhi, Bengaluru) health-conscious professionals. Kerala-origin NRIs in the UAE. And a retargeting layer for people who'd already shown intent. Each had separate creative briefs, separate landing pages, and separate optimisation cycles.
On the creative side, we built a production pipeline using AI-assisted brief generation and rapid iteration — going from concept to live ad in days rather than weeks. This let us test 12 distinct creative angles in the first 30 days, identify the 3 that outperformed, and scale them with confidence. SEO ran in parallel, building the long-term organic channel while performance campaigns captured immediate intent.
What We Delivered
4× Sales. Two New Markets. In 90 Days.
Within 90 days, Coconut Republic's online sales had quadrupled. The ad account restructure delivered immediate returns — within the first 30 days, ROAS had lifted from 1.1× to 2.6× without increasing total budget. By day 90, the optimised campaigns were running at 3.8× ROAS with campaigns scaling confidently in both India Metro and the UAE.
The market expansion was the compounding asset. Coconut Republic had been selling exclusively in Kerala. By day 90, 41% of revenue was coming from buyers outside Kerala — a number that continued to grow as the SEO content began ranking and delivering organic traffic to complement the paid campaigns.
- 4× online sales growth within 90 days — same product, better marketing
- ROAS lifted from 1.1× to 3.8× through audience restructure and creative testing
- UAE market opened — first international revenue stream for the brand
- 41% of revenue from outside Kerala by end of 90 days (previously 0%)
- 12 creative angles tested; top 3 scaled to 4× original budget with confidence
We had a product people loved but we couldn't figure out how to sell it outside Kerala. Varnan restructured our ads, opened India-wide and UAE markets we hadn't touched, and quadrupled our online sales in three months. They didn't just manage campaigns — they built a system we can actually scale.
