Tsuki:
Online In
14 Days Flat
Beloved by Regulars. Invisible to Everyone Else.
Tsuki had built a reputation as one of Pune's best dining experiences — a tight menu, a distinctive atmosphere, and regulars who kept coming back. But their growth was capped by word-of-mouth. They had no website, no online ordering, and no way for new diners searching "Japanese restaurant Pune" or "best ramen near me" to find them.
The stakes were time-sensitive. A competitor cluster was forming in their area, and every week without a digital presence was a week their competitors were capturing the intent Tsuki deserved. The owner needed two things in sequence: get online fast, then get discovered consistently.
- No website — all reservations by phone only, limiting off-hours bookings
- No online ordering — missing the high-margin takeaway segment entirely
- Zero local SEO presence — competitors dominating "Japanese restaurant Pune" searches
- Google Business Profile unclaimed — no map visibility, no reviews
Sprint First. Scale Second.
We split the project into two distinct phases — and we were explicit about it with the client. Phase 1 was a 14-day sprint: a fully functional restaurant website with online ordering live, a claimed and optimised Google Business Profile, and the technical SEO foundation in place. No shortcuts — just focused scope.
The constraint was time, not quality. We built from a battle-tested restaurant site architecture — menu structure, reservation flow, story section — and adapted it to Tsuki's brand rather than designing from scratch. This is where the AI layer added real leverage: AI-assisted copywriting compressed the back-and-forth drafting process from weeks to days, letting the client approve in rounds rather than generating from scratch.
Phase 2 kicked in at week 3: a 90-day local SEO campaign targeting every relevant search query across Pune's dining scene. Location landing pages, keyword-mapped blog content, and a review generation system that turned happy diners into a compounding SEO asset.
What We Delivered
Online in 2 Weeks. Full Dining Room in 60 Days.
The website went live on day 14, with online ordering active from the first night. Within the first week, the owner reported incoming reservations through the online form — people who had found Tsuki through Google and booked without calling. That hadn't been possible before.
By day 60, Tsuki was ranking #1 for "Japanese restaurant Pune" in local search results. The Google Business Profile had accumulated 34 new reviews through the automated follow-up system — each review a compounding signal that pushed the profile higher in map results. New diner acquisition through search had tripled compared to pre-Varnan baseline.
- Website live and taking online orders on day 14 — zero delays
- #1 local ranking for "Japanese restaurant Pune" within 60 days
- 34 new reviews in 60 days via automated post-dining follow-up
- 3× increase in new diner discovery (walk-ins + reservations from search)
- Online orders now account for 22% of total weekly revenue
We were skeptical about going online — we thought our regulars were enough. Varnan built a site in two weeks that we're actually proud of, got us finding people on Google who'd never heard of us, and the online ordering has become a real part of the business. We should have done this two years ago.
